Rolling out one enterprise SaaS platform to 25+ client sites
How I rolled out FIRLO from 1 pilot site to 25+ client sites with a 40+ member team, cutting time per truck from 10 minutes to 1.
Context
FIRLO is an enterprise SaaS platform that automates vehicle movement, access control and weighment. It brings together RFID, cameras, weighbridges and the client’s ERP/SAP system.
What the sites were dealing with
Before FIRLO, most of the work at the gate and the weighbridge was manual:
- Gate entries and weighbridge readings were written by hand or kept in Excel.
- Trucks queued for a long time at the gate and at the weighbridge.
- Weights could be tampered with. The same truck could be weighed twice, or a reading could be edited.
- Nobody had a live view of which vehicles were inside the plant, or for how long.
- Weighment data was typed into SAP by hand, which caused delays and mistakes.
The challenge
Take one platform live across 25+ client sites, where every site combined hardware, software and back-office integration, with many teams and third-party vendors involved.
My role
As Project Manager at AMAZIN Automation Solutions, I owned the rollout end to end.
How we did it
- Pilot site first, then rolled out to the rest in batches.
- About 1.5 years from the pilot to the last site.
- 40+ people across development, DevOps, QA and IoT engineering, with 32 of them working on site.
- Ran a Hybrid delivery model (Agile + Waterfall).
- Kept the rollout on track with a site-readiness checklist, a rollout tracker and weekly client reviews.
- Checked every change request for cost, time and people impact before approving it, and supported CAPEX/OPEX planning.
- Trained end users, wrote adoption guides and handed each site over to the client’s operations team.
Outcome
- Time per truck cut from 10 minutes to 1 minute.
- Weight fraud stopped.
- No more manual SAP entry. Weighment data now reaches SAP without anyone typing it in.
- A live view of every vehicle inside the plant.
- Fewer staff needed, which cut resource costs.
- Grew from 1 pilot site to 25+ sites.
